Đối với các doanh nghiệp sản xuất, tìm kiếm đối tác phân phối được coi là yếu tố sống còn trong chiến lược mở rộng thị trường, và ngược lại, việc lựa chọn một đơn vị cung cấp phù hợp, có nhiều chính sách ưu đãi cũng là ưu tiên của nhà phân phối. “Sức nặng” của cả doanh nghiệp lẫn nhà phân phối trên bàn đàm phán gần như là tương đồng và thậm chí có phần nghiêng về phía đối tác phân phối bởi họ nhận được sự “ve vãn” của nhiều doanh nghiệp khác nhau. Vậy làm sao để đàm phán với nhà phân phối đạt hiệu quả?
1. Ai là người đứng ra đàm phán?
Theo chia sẻ của ông Đào Xuân Khương – Chủ tịch HĐQT công ty KCP, người có nhiều năm hoạt động trong lĩnh vực phân phối (từng là Giám đốc điều hành Melinh Plaza, Giám đốc kinh doanh Tập đoàn Phú Thái, Giám đốc bán hàng khu vực của P&G), việc đàm phán trực tiếp với đối tác phân phối lớn nên là công việc của người chủ doanh nghiệp hoặc ít nhất là giám đốc kinh doanh công ty. Còn trong trường hợp mạng lưới phân phối quá rộng nên phân công những người có chức vụ tương đương với nhà phân phối để đàm phán.
Tại sao lại nên để người trong ban lãnh đạo/ban giám đốc hoặc chủ doanh nghiệp đàm phán? Theo ông Khương doanh số phụ thuộc vào nhiều yếu tố, trong đó 50% do công ty quyết định, 25% do đối tác nhà phân phối quyết định, 25% do lực lượng bán hàng của doanh nghiệp quyết định. Do đó, nếu lãnh đạo hoặc chủ doanh nghiệp trực tiếp đàm phán với nhà phân phối là đã giúp công ty tăng doanh số lên 25%.
Tất nhiên, với một doanh nghiệp sở hữu hàng chục nghìn nhà phân phối, không thể lúc nào cũng là chủ doanh nghiệp đi đàm phán. Họ chỉ nên xuất hiện gặp gỡ đối tác chiến lược, tác động lớn đến việc phân phối sản phẩm. Thông thường, tùy từng cấp độ của nhà phân phối mà sẽ có người đàm phán khác nhau. Ví dụ: nhân viên bán hàng phụ trách điểm bán/đại lý lẻ; quản lý hoặc giám sát cấp tỉnh đàm phán với nhà phân phối cấp 1…

2. Cứng rắn về chuyên môn nhưng mềm mỏng về con người tránh tư tưởng áp đặt
Chuyên môn ở đây được hiểu là: Nắm rõ về sản phẩm doanh nghiệp và hiểu biết về thị trường – đối thủ cạnh tranh. Người bán hàng hiểu thấu sản phẩm sẽ gia tăng lòng tin và tạo sự tin tưởng cho khách hàng, đồng thời trả lời các phàn nàn, phản đối của khách hàng. Những kiến thức về sản phẩm bao gồm: quá trình phát triển, phương pháp chế tạo, kết quả thử nghiệm, hàng cạnh tranh, cách sử dụng, giá cả – việc giao hàng…
Bên cạnh đó, để xây dựng được ấn tượng với nhà phân phối trên bàn đàm phán, bạn cần nắm chắc thị trường – trong đó đặc biệt là sản phẩm đối thủ cạnh tranh. Sự hiểu biết về đối thủ cạnh tranh giúp bạn có đủ khả năng trả lời các câu hỏi của khách hàng; phát hiện những ưu điểm – bất lợi.
Sự mềm mỏng của con người: Trên bàn đàm phán đôi khi người tham gia cần phải biết dung hòa lợi ích của doanh nghiệp và nhà phân phối, cho đối tác thấy thiện chí của mình và sẵn sàng thỏa hiệp khi cần thiết. Có những cuộc thương thuyết thành công mỹ mãn chỉ bằng chiến thuật đơn giản nhất: ngồi vào bàn đàm phán với lòng chân thật mong muốn được hợp tác cùng phát triển với “phe trước mặt”. Có một câu nói rất hay mà doanh nghiệp có thể áp dụng khi đàm phán “Hãy đối xử với người theo cách mà bạn muốn được đối xử”
3. Phương pháp đàm phán
Đàm phán cạnh tranh – Competitive negotiating: Đặc điểm chính của hình thức đàm phán này là mặc cả cứng rắn, kiên định về lập trường của cả doanh nghiệp sản xuất lẫn nhà phân phối. Các bên ra sức tìm cách tối đa hóa lợi nhuận, thường dẫn đến xung đột về quyền lợi gắt gao. Bởi vậy, phương pháp đàm phán cạnh tranh còn được gọi là “chiến thắng trên thất bại” của đối phương (Win/Lose Approach)
Thực tế, phương pháp đàm phán cạnh tranh ít được áp dụng trong giai đoạn hiện nay bởi vị thế ngang hàng của cả 2, thậm chí có xu hướng nghiêng về nhà phân phối. Một nhà phân phối đứng đầu của một địa phương hoàn toàn có quyền lựa chọn doanh nghiệp đồng hành.
Đàm phán cùng có lợi – Integrative negotiating: Phương pháp này hướng tới mục tiêu chung là tối đa hóa lợi nhuận cho các bên tham gia đàm phán mà không làm phương hại đến quan hệ giữa các bên. Để có thể áp dụng được phương pháp này, doanh nghiệp và nhà phân phối phải nhất trí với nhau về mục tiêu chung (ví dụ lợi nhuận, doanh thu, trở thành đơn vị độc quyền), không giấu giếm thông tin về nhau và áp dụng phong cách đàm phán nhu đạo. Kết quả thu được là các bên tham gia đàm phán cùng thu được lợi nhuận, cùng thắng. Vì vậy, phương pháp này còn được gọi là phương pháp “chiến thắng trên chiến thắng” (Win/Win Approach)
Trong phân phối hàng hóa, doanh nghiệp phải tìm được điểm chung giữa mình và nhà phân phối và đưa ra những đề nghị hấp dẫn (có thể chấp nhận được) vượt trội đối thủ cạnh tranh. Nó có thể là: chiết khấu, dịch vụ giao hàng, thưởng doanh số, du lịch cuối năm….
4. Không thành công cũng phải thành bạn
Thực tế không phải cuộc đàm phán nào cũng diễn ra tốt đẹp bởi đôi khi có sự bất đồng khá lớn về lợi ích giữa doanh nghiệp và nhà phân phối, không thể dung hòa. Khi đó, người đàm phán phải luôn ghi nhớ “không thành công cũng phải thành bạn”. Tức là, doanh nghiệp phải cố gắng “kết bạn” được với nhà phân phối, xây dựng được mối quan hệ tốt đẹp. Cuộc đàm phán này không thành công không có nghĩa là không còn đàm phán lần sau. Nếu doanh nghiệp “trở mặt” ngay sau khi kết thúc, rất có thể đó cũng là dấu chấm hết cho những quan hệ hợp tác tiếp theo.
